Warehouse Automation for E-Commerce and Retail Distribution: Two Different Problems, Two Different Solutions

E-commerce fulfillment and retail distribution often operate in the same building, sometimes literally. But they have fundamentally different automation requirements. E-commerce operations need to move faster: more picks per shift, more SKUs, more orders processed per hour. Retail distribution needs to move more accurately: compliant case builds, correct pallet configurations, clean pallet audits for CHEP and PECO rental programs.

The automation that improves one doesn't automatically improve the other. Knowing which technology applies to which channel is the first step to deploying solutions that actually deliver returns.

E-Commerce Fulfillment Automation: The Pick Throughput Problem

E-commerce automation is primarily a pick problem. Order volume is high, SKU counts are wide, and the constraint is how quickly associates can move through the warehouse to fill orders accurately. Two technologies ODW has deployed address this directly.

Zebra Symmetry Fulfillment (AMR-enabled pick optimization)

The core operational shift: from pick-to-tote to pick-to-shipper. Instead of picking into a tote that moves to a packing station, associates work directly into shipping containers with autonomous mobile robots managing transport between pick locations. Zebra's directed workflow software sequences picks to eliminate backtracking and idle time. Detachable baker's rack carts allow completion of multi-SKU orders without waiting for conveyance to return.

ODW's anticipated outcome from this deployment in e-commerce operations: a 42% improvement in pick rates. For clients running DTC or online marketplace fulfillment, that improvement means more orders shipped per shift without proportional headcount growth.

Chuck (autonomous fulfillment robot)

Chuck follows the picker through the warehouse rather than requiring the picker to travel to a central consolidation station. In health and beauty, CPG, and DTC environments, where a single order might contain 8 to 12 different SKUs from widely distributed pick locations, travel time between picks is often the largest single cost in the pick process. Chuck eliminates it.

ODW's e-commerce fulfillment operations have documented a 70% increase in units picked per hour for a national footwear client after introducing automated picking technology into the operation.

Retail Distribution Automation: The Accuracy and Compliance Problem

Retail distribution automation operates under different stakes. The failure mode isn't slow. It's wrong. A retailer-facing OTIF failure, a missed compliance window, or a chargeback from a pallet audit discrepancy produces direct, quantifiable cost. The automation that matters in retail distribution is the kind that catches discrepancies before they become chargebacks.

Dexory DexoryView (autonomous inventory scanning + digital twin)

At ODW's Columbus, OH facility, the Dexory robot completes full-facility inventory scans multiple times per week without halting floor operations. Each mission covers 20,000+ storage locations. DexoryView's digital twin gives the operations team real-time visual confirmation of pallet positions, inventory status, and discrepancies.

Specific retail application: CHEP and PECO pallet auditing. Rental pallet programs at major retailers create chargeback exposure when pallets aren't tracked accurately between receiving, storage, and outbound. DexoryView automates the audit process so discrepancies are caught between shipments, not during a retailer's billing review.

For brands shipping to retailers with strict retail compliance requirements, accurate inventory is a compliance tool as much as an operational one.

Where the Two Channels Converge: Omnichannel Operations

For brands running both DTC and retail simultaneously (a common configuration in health and beauty, consumer packaged goods, and food and beverage), the automation requirements run in parallel. The same 3PL needs to handle pick throughput for DTC and audit accuracy for retail, sometimes from different facilities and sometimes from the same one.

  • Is pick rate improvement documented with actual numbers from live deployments, not projected estimates from vendor marketing materials?
  • Does the pick process match your order profile: single-SKU units vs. multi-line, multi-SKU orders?
  • How does the automation layer connect to your OMS and carrier systems for end-to-end order tracking?

For retail brands::

  • Does the 3PL support automated CHEP/PECO pallet auditing, or is reconciliation handled through periodic manual counts?
  • How is inventory reconciliation triggered: by schedule or by system signal after each scan mission?
  • What is the provider's OTIF track record across retail clients, and is specific compliance data available?
